First 90 Days as A CTO: A Practical Framework

The first 90 days determine whether a new CTO builds credibility and long-term impact — or creates early friction that they never recover from.

Why the First 90 Days Matter So Much

Executive failure is rarely caused by lack of capability. It is caused by moving too fast, building the wrong relationships first, or solving the wrong problems in the first quarter.

A new CTO who announces major changes in the first 30 days without having earned the right to make them typically destroys the credibility they need to make those changes succeed. The organisations that set new CTOs up to succeed share a common pattern: they gave the CTO a clear mandate, protected them from firefighting in the first 30 days, and didn't expect full output until day 90.

Days 1–30: Listen before acting

Audit the technology estate

Assess architecture, infrastructure, technical debt, and team capability before committing to any roadmap changes.

Days 31–60: Diagnose and align

Align with product leadership

Establish a clear joint roadmap between product and engineering with defined ownership boundaries.

Days 61–90: Commit and execute

Set engineering standards

Define coding standards, security practices, deployment processes, and on-call protocols within the first quarter.

What the CEO Needs to Do

The CEO's responsibility in a new CTO's first 90 days is often underestimated. Specifically: (1) spend at least 2 hours per week with the new CTO in the first month — not just for updates, but to share context they cannot get from documents, (2) introduce them personally to key stakeholders, customers, and board members where appropriate, (3) protect them from operational firefighting until they have had time to understand the landscape, and (4) give clear and early feedback if expectations are not being met rather than waiting until 90 days have passed.

A new CTO who fails in the first 90 days almost always had a CEO who was too hands-off in the first 30.
