First 90 Days as A CMO: A Practical Framework

The first 90 days determine whether a new CMO builds credibility and long-term impact — or creates early friction that they never recover from.

Why the First 90 Days Matter So Much

Executive failure is rarely caused by lack of capability. It is caused by moving too fast, building the wrong relationships first, or solving the wrong problems in the first quarter.

A new CMO who announces major changes in the first 30 days without having earned the right to make them typically destroys the credibility they need to make those changes succeed. The organisations that set new CMOs up to succeed share a common pattern: they gave the CMO a clear mandate, protected them from firefighting in the first 30 days, and didn't expect full output until day 90.

Days 1–30: Listen before acting

Audit the demand generation engine

Review all marketing channels, spend, conversion rates, and pipeline attribution within the first 30 days.

Days 31–60: Diagnose and align

Align with the sales leader

Establish joint MQL definition, SLA, and pipeline review cadence before running any new campaigns.

Days 61–90: Commit and execute

Set the 90-day pipeline targets

Commit to specific pipeline contribution goals for Q1 with the CEO so performance is measurable from day one.

What the CEO Needs to Do

The CEO's responsibility in a new CMO's first 90 days is often underestimated. Specifically: (1) spend at least 2 hours per week with the new CMO in the first month — not just for updates, but to share context they cannot get from documents, (2) introduce them personally to key stakeholders, customers, and board members where appropriate, (3) protect them from operational firefighting until they have had time to understand the landscape, and (4) give clear and early feedback if expectations are not being met rather than waiting until 90 days have passed.

A new CMO who fails in the first 90 days almost always had a CEO who was too hands-off in the first 30.
