The first 90 days determine whether a new CoS builds credibility and long-term impact — or creates early friction that they never recover from.
Why the First 90 Days Matter So Much
Executive failure is rarely caused by lack of capability. It is caused by moving too fast, building the wrong relationships first, or solving the wrong problems in the first quarter.
A new CoS who announces major changes in the first 30 days without having earned the right to make them typically destroys the credibility they need to make those changes succeed. The organisations that set new CoSs up to succeed share a common pattern: they gave the CoS a clear mandate, protected them from firefighting in the first 30 days, and didn't expect full output until day 90.
Days 1–30: Listen before acting

Attend every CEO meeting in the first 30 days — understand the context, relationships, and priorities that drive decisions.
Days 31–60: Diagnose and align
Audit the CEO's calendar
Identify time allocation mismatches — meetings that should be delegated, and high-leverage activities that are being crowded out.
Days 61–90: Commit and execute
Map the strategic initiatives
Create a single tracker of every CEO-sponsored initiative with owner, timeline, and status — resolve the first alignment gaps.
What the CEO Needs to Do
The CEO's responsibility in a new CoS's first 90 days is often underestimated. Specifically: (1) spend at least 2 hours per week with the new CoS in the first month — not just for updates, but to share context they cannot get from documents, (2) introduce them personally to key stakeholders, customers, and board members where appropriate, (3) protect them from operational firefighting until they have had time to understand the landscape, and (4) give clear and early feedback if expectations are not being met rather than waiting until 90 days have passed.
A new CoS who fails in the first 90 days almost always had a CEO who was too hands-off in the first 30.
