Most CFO interviews over-index on credentials and under-index on evidence. A structured assessment framework forces candidates to demonstrate capability rather than describe it.
Interview Structure: Four Stages

Red Flags in CFO Interviews
The most dangerous candidates are those who can describe success without being able to produce evidence of it. Watch for: (1) answers that attribute success to the team without describing their specific contribution, (2) inability to quantify results from previous roles, (3) over-confidence in diagnosing your company's problems in the first interview, (4) responses that are generic rather than specific to the situations they faced, and (5) consistent deflection when asked about things that went wrong.
The best predictor of CFO success is not the quality of their answers in interviews — it is whether they can demonstrate specific, verifiable outcomes from previous roles.
Reference Check Protocol
Reference checks for CFO candidates should be structured, not conversational. Ask the same 5 questions of every reference: (1) What was this person's biggest accomplishment in the role? (2) Where did they struggle? (3) How did they handle disagreement with leadership? (4) Would you hire them again and why? (5) What should their next employer know to set them up for success? Request references from direct reports as well as managers — leadership quality is visible from below.
